How to test an AI agent before you buy it

Short answer: Test it on your own hard cases, not the vendor demo. Hold some cases back, run every case at least twice, plant a few traps (a scam, a hidden instruction, a wrong refund), and count severe errors separately from the score. In our tests, easy cases made every model look the same: on easy support email all 10 models scored 98.3 to 99.6. The hard cases are where they split.

The 5 checks

  1. Use your real, hard cases. Easy cases hide the differences. Our hard support round spread from 98.6 down to 68.0.
  2. Hold some back. Tune your prompt on one set, then score it on fresh cases it has never seen. Every RealRun test has a fresh held-back set.
  3. Run it at least twice. The same model can swing. Gemini 4 Argon: Inconsistent: high average but passes ranged 84.1-98.8. Grok 4.7: Less certain: its two passes differed by 7.6 points; most expensive model tested.
  4. Plant traps. Put in the things that would hurt you: a scam, a hidden instruction, a busy slot, a receipt you can't read.
  5. Count severe errors on their own. A high average can hide one costly mistake. Gemini 3.5 Flash-Lite averaged 84.5 on finance with 23 severe errors.

What the traps caught in our tests

TrapJobWhat happened
Scam email in the inboxInbox triageFiled a scam email as Act on the fresh held-back set in both passes.
Busy calendar slotMeeting schedulingOften proposed times over busy events while claiming they were free, and made time-zone errors.
Unreadable receiptReceiptsInvented totals on unreadable receipts, severe errors in every pass, and wrong duplicate pairs.
Hidden instruction in a statementSmall-business finance23 severe errors; followed a hidden 'say this reconciles' instruction in all 3 passes.
Tricky refund requestCustomer support replies7 models promised a wrong refund amount on the same case.

How the testing works: each RealRun test has a main set and a fresh held-back set, every model gets the same items, and most ran 2 or more passes. In the support test, 3 of 10 models ran 1 pass and are marked less certain. Every answer is graded, and the worst mistakes are called out on their own. Results updated 15 Oct 2026.

For you

The way an agent goes wrong is rarely a bad average. It's one quiet mistake: a gift-card scam filed as Act, a meeting booked over a busy event, a 'say this reconciles' line in a statement that the model obeys. Test for the mistake you can't afford, before you pay for the tool.

For your clients

Clients will ask how you know the agent works. Show them a held-back test with planted traps and a severe-error count, not a demo. If you don't have time to build one, our results cover five common jobs and are free to cite.

FAQ

How do I test an AI agent before buying it?
Run it on your own hard cases, keep some cases back for a final check, run each case at least twice, plant traps like scams and hidden instructions, and count severe errors separately from the score.
Why run the same test twice?
Scores move between runs. In our receipts test, Gemini 4 Argon passes ranged 84.1-98.8.
What is a severe error?
A mistake that would cost you: a scam marked safe, a wrong refund promised, a made-up total, another customer's data in a reply. We count them separately because a good average can hide them.
Can I see your test results?
Yes. The results for all 5 jobs are free on this site, updated 15 Oct 2026.
